PROJECT DURATION: 2 Years (Extended implementation phase)
OBJECTIVE: The primary objective of the consulting engagement was to restructure and optimize the management and operational practices of hospitals. This involved reviewing business strategies, enhancing organizational efficiency and ensuring alignment with both local and international healthcare standards.
SCOPE OF WORK:
I-Business Plan Review and Strategic Alignment
a) Reviewed existing hospital business plans to assess their alignment with strategic healthcare objectives.
b) Proposed updates and adaptability measures to ensure the business plans were responsive to market demands and industry standards.
II-Corporate Organization and Governance
a) Developed and recommended a more effective corporate organizational structure tailored to the hospital’s size, scope, and long-term goals.
b) Designed corporate policies, including governance frameworks, to streamline decision-making processes.
c) Established a comprehensive management reporting system to ensure transparent and efficient communication across departments.
III-Performance Management and Monitoring
a) Established key performance criteria (KPIs) for measuring hospital performance across various functional areas, including clinical operations, patient satisfaction, and financial management.
b) Introduced a robust system for regular performance reviews, incorporating corrective action protocols when necessary.
IV-Operational Manuals and Process Optimization
a) Prepared detailed operational manuals covering the entire patient care cycle, from admission to discharge. These manuals defined standard operating procedures (SOPs) for each stage of hospital operations.
b) Optimized workflows and ensured coordination between hospital operations and affiliated private clinics to enhance patient care continuity and resource utilization.
V-Human Resource (HR) Practices and Policies
a) Developed a comprehensive HR framework from recruitment to performance appraisals, including policies on employee rewards, benefits, and retention.
b) Proposed a reward system based on performance and contributions to the hospital’s strategic goals.
VI-Automation and IT Systems Integration
a) Identified the hospital’s system automation needs and contributed to the
development and implementation of automated solutions, with a focus on enhancing operational efficiency and data accuracy.
b) Assisted in the integration of technology systems across different hospital functions, ensuring alignment with international best practices in healthcare IT.
IMPLEMENTATION PHASE:
Due to the success of the initial consulting phase, the project was extended for two years, focusing on implementation.
HENC Consultants were heavily involved in:
1. Overseeing the adoption of the new corporate structure, policies, and reporting systems.
2. Supporting hospital management with performance reviews and the execution of corrective
steps.
3. Ensuring operational manuals and HR practices were fully embedded in the hospital’s daily routines.
4. Assisting in the deployment of system automation solutions and their alignment with hospital operations.
